The Second Job You Didn't Ask For: Managing AI Work

AI can automate routine tasks—summarizing documents, generating boilerplate code, drafting emails. But automation creates a second job: validating outputs, managing context, and orchestrating workflows. This hidden labor is usually unpaid and often invisible to management.

The second job is real. A developer who once spent two hours writing a feature now spends 90 minutes writing it and 45 minutes validating and debugging the AI suggestions. The time saved is real, but the work itself—validation, context management, decision-making about which suggestions to accept—is work. It's just not in the job description.

What the Second Job Looks Like

In customer support, an agent using AI drafting now spends time reviewing tone, context appropriateness, and factual accuracy before sending replies. In knowledge work, employees using AI assistance now validate research summaries against source documents. In code review, peers now check AI-generated code not just for logic but for security, style compliance, and integration assumptions.

The second job has three main faces:

Validation Work: Checking outputs for accuracy, tone, compliance, and context fit. This cannot be automated further without losing human judgment entirely.

Context Management: Feeding AI systems the right information so outputs are relevant. As workflows become more agentic, maintaining clean, current context becomes a job itself.

Orchestration: Deciding when to use AI, which tools, what prompts, and how to chain operations together. This meta-layer of work is invisible but constant.

The Fairness Problem

Organizations that deploy AI tools without acknowledging the second job create a fairness problem. Productivity gains are real but unevenly distributed—some team members become validators for others' AI outputs. Some become de facto prompt engineers without the title or compensation. Some spend hours designing workflows while others just push "generate."

The teams that navigate this well share several practices:

Rotate validation work. Don't let one person become the validator. Spread the responsibility so the second job is distributed, not concentrated.

Make context management explicit. Assign someone to maintain clean data, fresh context, and proper prompts. This is work, not a side task.

Teach basic prompt craft. If people are going to use AI, they should understand why certain phrasings work better. Shared knowledge prevents siloing and reduces dependency on expert prompt engineers.

Measure the second job. Track validation time, context preparation, and orchestration overhead. What gets measured gets managed, and right now most organizations are blind to this work.

How Managers Should Budget for the Hidden Work

Teams usually undercount AI overhead because the extra labor gets absorbed into existing roles. A roadmap still says a feature took two engineers and a sprint, even if one engineer spent a quarter of that sprint validating AI-generated tests, correcting edge cases and rewriting brittle suggestions. If leaders want a realistic picture of AI productivity, they need to budget for review time the same way they budget for meetings, QA and documentation.

A practical approach is to split AI-assisted work into two estimates: generation time and assurance time. Generation time captures how fast the system can produce drafts, code, summaries or first-pass research. Assurance time captures the human labor required to verify facts, check assumptions, align output with policy and integrate the result into the broader workflow. That second number is where many teams still fool themselves. The visible output looks faster, but the total cycle time does not improve as much as the headline suggests.

This matters for staffing decisions. If a company assumes AI removes the need for peer review, senior review capacity gets cut at exactly the moment more oversight is needed. If a company assumes prompting is trivial, it underinvests in the people who can reliably set up context, constraints and quality standards. Mature teams treat AI oversight as operating work, not as optional cleanup.

What Good AI Workflows Look Like in Practice

The best teams do not try to remove the second job. They compress it and make it repeatable. They keep shared prompt templates for recurring tasks, maintain short checklists for validation and define clear thresholds for when AI output needs a second human look. A support team might require manual review for anything involving refunds, policy interpretation or emotional escalation. A development team might allow AI to draft tests and refactors, but require human ownership for architecture choices and security-sensitive code.

These workflows also make the cost of quality visible. When a team can see that a reusable prompt plus a lightweight checklist saves twenty minutes of validation on every task, governance stops looking like bureaucracy and starts looking like leverage. The lesson is simple: if AI creates extra oversight work, build systems that make that oversight cheaper, clearer and more fairly distributed.

Governance as a Tool, Not a Burden

Small governance structures—shared prompts, style guides, quality gates—help distribute the second job more fairly. Teams that establish clear quality standards upfront spend less time validating later. Teams that document their best prompts make context management faster.

The risk is that governance becomes bureaucratic overhead. The right approach is to build just enough structure to reduce the second job, not to create a third job of compliance checking.

What This Means for Pay and Career Paths

As AI tools proliferate, the second job will become a bigger part of all knowledge work. Organizations that acknowledge it and build it into workflows, training, and compensation will keep people engaged. Organizations that pretend it doesn't exist while expecting the same productivity gains will burn out their best validators.

The people doing the second job right now are often the people who understand the work best—the ones catching AI mistakes, asking the right questions, and building context. Those skills are increasingly valuable. The organizations that recognize and reward that work will win talent. The ones that ignore it and push for faster outputs will lose the people who care about quality.
